The <a href="http://www.nytimes.com/2006/12/19/technology/19aol.html?ex=1324184400&amp;en=899be6bfd85a0e57&amp;ei=5088&amp;partner=rssnyt&amp;emc=rss">NYT says they have a long view of AO</a>L, everything I read says AOL's is going to be cleaned up and sold. <br /><br /><strong>My advice to both men: start blogging today. </strong>AOL was a very closed culture when we got there a year ago, and blogging is what really pulled the company into the Web world. There are dozens of important folks in the company having honest discussions on blogs and the best way for you two to build AOL is to embrace the culture of honesty, transparency, and debate. Blogging is the best medium for this. Take a page from Microsoft and let all your team members blog, and even pay some folks to be company bloggers. Let it all hang out, let the marketplace tell you where to go, and be open about everything--the good and the bad.<br /><br />Even though I was at AOL for only a year it felt like home. ~50 members of "my team" are still rocking it out at Netscape, WeblogsInc, and Blogsmith, and I really hope the new guys recognize the amazing potential those groups have and continue to invest in them. <br /><br />Weblogs, Inc. has grown into an eight figure business at AOL over the past year and I think it could be a nine figure business if they keep investing in it. Easily.<br /><br />Netscape has continued to advance and grow since the bottom out in October. It takes 2-3 years to build an online community like Netscape, not three to six months. Social news is the future and Netscape is in first or second position on every important factor in that race (along with digg). To give up now would be such a wasted opportunity (especially since there are 500 folks trying to get into the top five slots right now!). I mean, Conde Nast just bought reddit--a distant 3rd or 4th to Netscape and digg.<br /><br />Blogsmith is a fantastic platform that could rival TypePad and WordPress in the market place if AOL put some muscle behind it. Brian is a genius and AOL should really pull him in to the senior management team--guys like him don't wind up in big companies often.<br /><br />Anyway, I've got to get back to my day job... I don't work for AOL anymore but I still spend 2-3 hours a day thinking about and talking to the folks who run those businesses. Giving them advice (solicited and unsolicited), and  participating in and using those fine services and products. <br /><br /><strong>Randy &amp; Ron: </strong>If you every need any free advice on them or want to grab lunch you know how to reach me. The report says that the "out there" folks are more likely to:<br /><ol>    <li>Value fame as an "asset"</li>    <li>Willing to share certain types of sensitive information on the web</li>    <li>Believe it is appropriate to criticize their organizations on the web</li>    <li>Believe that "organizations need to be more transparent to succeed"</li>    <li>Believe "there's no harm in openly discussing the work I do inside my organization with others"</li></ol><p>Obviously I agree with all those points. However, the fame part I think is a temporary thing. Folks who are open and transparent today are getting famous for their candor but in another couple of years this candor will be the norm. Folks like <a href="http://scobleizer.com/">Scoble</a> when he was Microsoft (he's now at Podtech), and <a href="http://jeremy.zawodny.com/blog/">Jeremy at Yahoo</a>, were viewed as shocking two years ago, important this year, and in two years they will simply be the norm. That's how trends go. <br /></p><a href="http://www.blogmaverick.com">Mark Cuban</a> deserves a lot of credit for this trend as well. He's always been blunt and to the point. Some folks don't like it, sure, but most folks love it. And, at the end of the day you have to be who you are. Cuban is Cuban--that's it. He will tell you to your face that something is stupid, say it on his blog, or say it on ESPN. He will also listen to what you say and if he was wrong say "@#$%#$%, I was wrong about that one!"<br /><br />So, I would add to the list another two points. Out there folks are:<br /><ul>    <li>#6: Willing to listen to all sides of a debate openly</li>    <li>#7: Willing to change their position quickly and without remorse</li></ul><p>As Ted points out, I brought this brutal honesty to AOL and that was always the plan (Ted, Jon MIller, and Jim Bankoff very clear with me to "go for it" and not pull punches). A year after I was there folks were routinely "mixing it up" on the group listsrvs and the heroes started to emerge. The folks who cared, the folks who were engaged, and the folks who could keep up chimed in--those who couldn't stood on the sidelines. <br /></p><p>These were flat out sparring matches and we debated major topics. One exchange that went for what seemed like 50 comments was a debate surrounding Netscape's video hosting. (As in should Netscape have it's own video hosting or should it just dump folks to AOL's video service). I argued that Netscape should have it's own video services even if there was some overlapping pieces. Others thought I was crazy and doing duplicate work (shades of peanut butter--yes). Of course, in business most answer are not right or wrong--they are 50, 60, 70, or 80% right or wrong. <br /></p>That debate however let everyone know who was smart enough to be in the debate. Some jumped into the debate with weak arguments and got smacked down real quick--as they should be! If you're not able to jump in the ring and defend your position don't jump in the ring. It was great--AOL was alive with debate and deep thinking in an open platform where *anyone* could chime in--your title didn't mean a thing. Everyone involved got a serious education--including myself. After that debate the video group and I became fast friends, and the collaboration level only *increased*. Debate is great. <br /><br />Anyway, the report goes on to say: "In summary, your 'Out There' people are the ones who are:<br /><ol>    <li class="MsoNormal">Fast followers<o:p></o:p></li>    <li class="MsoNormal">More flexible<o:p></o:p></li>    <li class="MsoNormal">Open communicators<o:p></o:p></li>    <li class="MsoNormal">Aspire to greatness<o:p></o:p></li>    <li class="MsoNormal">Looking for new, innovative ideas<o:p></o:p></li>    <li class="MsoNormal">In short - your future leaders</li></ol>I agree with these as well. If your putting yourself out there you have to be flexible and open, and just by the fact that you are open you're gonna find innovative ideas. I will add the follow to the list. "Out there" people are:<br /><ul>    <li>#7 Passionate</li>    <li>#8 Lovers of intelligent debate</li>    <li>#9 Don't take themselves to seriously</li></ul>Frankly, I couldn't run a business any other way. The only way to really get things done is to be out there. One of the few mentors I've had in my life, Jon Miller, was replaced as CEO of AOL. <br /><br />I feel in love with the challenge of AOL 18 months ago when Jon Miller, Ted Leonsis, and Jim Bankoff courted me and my team to join their revival of the company. The goal was ambitious: move AOL from a multi-billion dollar subscription business to an advertising business--in real time. It was a crazy mission, and as you can probably guess I'm always up for a crazy mission.<br /><br />Leading this mission was Jon Miller, a quiet samurai of a leader who built our turnaround team and plan--and then lead us into battle as we relentlessly executed against it. I watched him masterfully turn around AOL firsthand. It was impressive considering when I got here the company was torn between the two business models (subscription and advertising), and a year later we were CRUSHING Yahoo's growth rate and were second only to Google's. It wasn't easy to turn this huge ship around, but we did it thanks to Jon's leadership. <br /><br />Jon gets the Internet, but most importantly he gets people. <br /><br />Honestly, I wouldn't want to manage someone like myself, but he embraced it. Whenever he was in town we spent time together and he would randomly setup calls to chat me up. He was 100% open with me about all the challenges of his job and AOL's future. He took me to dinners with all kinds of famous and powerful folks, and proudly introduced me to them as "someone you need to know and spend time with." <br /><br />He made me feel like part of the team which was something I frankly didn't think would happen when we sold AOL our business. He did this with everyone however. He would get to know you and then he would drill down into the finest details of what you were working on. He would look at Engadget, Netscape, and my personal blog every day and send me comments. He would ask me about things I wrote six months ago--he's a detail guy like that.<br /><br />At the same time he didn't assume he knew better than "the kids" he had working for him. He made us feel like peers and he listened intently to our opinions and advice. He asked great questions and he pushed us to think big.<br /><br />Looking back on my year at AOL I learned one the big lesson: <strong>how to scale a business. </strong>When I arrived at AOL I knew how to build a $10-15M a year company. It's a year later and I now know how to run a billion dollar business. For that, Jon, I'll always be thankful.<br /><br />Miller is not a brash self-promoting CEO, and maybe that worked against him a little. However, he turned this ship around and built a kick-ass team. The number don't lie. I don't know why Jon is leaving, and frankly I'm not smart enough to figure out why a CEO would leave after posting the amazing numbers he did over the past three quarters, so I won't even try and speculate. <br /><br />Best wishes to the quiet samurai who saved the village, asked for no credit in return, and walked on to the next challenge with dignity. <br /><br />On behalf of the entire AOL turn around team I thank you.<br /><br />best regards,<br /><br />Jason<br /><br /><br />Note: I've gotten a bunch of press folks contacting me about my future at AOL now that Ted Leonsis and Jon Miller are no longer with the company. Mr. Falco, 52 years old, will succeed AOL Chief Executive Jonathan Miller, 50. Mr. Miller has run AOL for more than four years, overseeing its rocky relationship with Time Warner and guiding the AOL ship through a period of upheaval in the rapidly changing digital world.</p><p class="times">The management change comes at a tricky time for the online company. AOL is in the midst of implementing a radical new strategy to offer its service free to generate more revenue from advertising. Time Warner says it is pleased with the early returns from its new business model. But the plan to abruptly change AOL's senior executive appears to indicate that Time Warner wants someone with a more aggressive management style to execute the new strategy.</p><p class="times">Mr. Falco, who was in the running to get the top job at NBC Universal Television Group last year but lost out to Jeff Zucker, has spent more than 30 years at the network, most recently as chief operating officer. In that role, Mr. Falco oversaw Spanish-language network Telemundo, the NBC-owned television stations and NBC's sales units. Though he has never run an Internet company like AOL, Mr. Falco does have extensive experience in the advertising business, AOL's new lifeblood. Over the years, he has been instrumental in coordinating NBC's coverage of the Olympics and refining NBC's approach to selling advertising based on young, upscale viewers.</p><p class="times">He also recently oversaw a major drive to sell advertising on NBC's various new-media platforms, including NBC.com and iVillage, the women-focused Web site NBC bought earlier this year for about $600 million. News of Mr. Falco's likely move was reported in the New York Times.</p><p class="times">A cornerstone of AOL's strategic makeover has been to draw in users with more programming content, in particular, video. One of Mr. Falco's main tasks will be to continue that push, drawing on his long experience as a network-television executive to turn AOL's video portal into a major destination. Mr. Falco recently directed NBC's effort to distribute video from the network to the Web.</p><p class="times">NBC Universal is unlikely to replace Mr. Falco, people close to the company said. Instead, the network will likely divvy up his duties among other executives. An NBC Universal spokesman declined to comment.</p><p class="times">Mr. Miller's likely departure comes after months of speculation inside and outside the company that he would be pushed out. Time Warner senior management repeatedly denied the rumors. Earlier this month, for example, Time Warner Chief Executive Richard Parsons told analysts that Mr. Miller was doing a "terrific job."</p><p class="times">Indeed, AOL's new strategy seemed to be working. Miller, AOL's chairman and chief executive, would maintain after the move.</p><p>Spokesmen for Time Warner, AOL and NBC Universal declined to comment. </p><p>Mr. Falco, two people briefed on the discussions said, is considering the position because it would be a chance to run his own business after more than three decades at NBC. This company was in the middle of a huge paradigm shift when I arrived. You had a huge, but obviously shrinking, dialup access business competing for attention with an advertising business that was just starting to tick up. Of course, the access business is huge and has massive margins so you can't ignore the huge money-making machine in the room. <br /><br />Imagine being in a room where you have this huge machine printing $100 bills next to a tiny machine printing pennies at the same rate--which one do you give your attention to? Now the machine making pennies has been upgraded to print singles. At some point it will move to printing $10 and $20 bills--but you still have to pay attention to the older machine. It's really hard to shift your focus, let alone focus on both machines--but we had no choice.<br /><br />What Jon Miler did over the past year was very impressive. He moved the entire organization from being (rightfully) obsessed with the access business to being obsessed with the advertising business. That is not a simple thing to do, trust me I was at a lot of the hard, hard meetings where folks battled it out. It's like levitating an aircraft carrier and turning it in a completely different direction. We respect and love the access business, but we're realistic about it's prospects and we're not going to invest in it like we used to (think our millions of CDs or having huge call centers). We are 100% focused on the "new" model, and the 46% growth in our advertising business this past quarter proves we are the perfect people to do it.<br /><br />We had a lot of dark moments over the past year (think: "the call," "data Valdez," and "AOL is malware"). However, we stuck together and listened to the market. In fact, I think those three mistakes were the best things that could have happened to AOL--the market gave it to us and the market was right. We needed to do better and we have done better. As a team we've showed that not only can we do it--WE CAN KILL IT!!! 46% growth... second only to Google. Way ahead of Yahoo, MSN, and CNET in % growth. I have to repeat that to myself three or four times to believe we turned it around so quick. We've got a long way to go, but as Mark Cuban told me over and over again: <u><strong>"SALES SOLVES EVERYTHING!" </strong></u><br /><br />We have great product and an AMAZING sales force--best in the business in my mind. I go on sales calls and I am blown away by the solutions AMN (AOL Media Networks--our ads sales group) puts together. They make these books that if I was an advertiser would make me move my Yahoo, MSN, TV, print, and radio budgets to AOL. Simply put, our sales team works harder for our clients. That's what this is about... hustle. My friend Matt Coffin told me about his philosophy of making five different verticals in your company just 10% better and how that can have a huge combined effect. That's really what we've done this past year. We got 10% better at five different things and it shows in our sales numbers. We can't forget that 10% better at five things means you get 75% better because of the network effect. <br /><br />How can we make our blog launches 10% better?<br />How can we make our advertising systems 10% better?<br />How can we make our editorial 10% better?<br />How can we make our recruiting 10% better?<br />How can we make our servers 10% better?<br />How can we make our marketing 10% better?<br />How can we make our SEO 10% better?<br />How can we make our mobile solutions 10% better?<br />How can we make our software 10% lighter?<br />How can we make our email 10% faster/better?<br />How can we make our products 10% simpler? <br /><br />Anyway, I couldn't be prouder to be at AOL. The graph below is from SiteMeter which we've found is about 5-10% less than our internal stats. <br /><br />It shows 1.5M pages in month one and almost 2M pages in month two. It used to take us 12-18 months to get a blog to 1M pages... now we start at 1M pages. That's the power of scale, and that's been the biggest lesson I've learned at AOL: how to build a "scale business." <br /><br />AOL could literally launch a new media property every two and get them to critical mass, and that's a conversation I've been trying to have with folks since I've gotten here. <a href="http://www.tmz.com">TMZ</a> and <a href="http://www.BloggingStocks.com">BloggingStocks.com</a> are the other two great example of AOL instantly building a leading brand. BloggingStocks broke 1M pages in months five and six. We <strong><u>have to</u></strong> make light, fast products for the A-listers. AOL has been a brand has been for the mass market, and it will still be, but we're ALSO going to have products for the elite users. Netscape, Light AIM, XDRIVE, and Weblogs, Inc's blogs are for elite users (as well as the mass market). <br /><br />Over at the Greehouse they are now playing with "<strong>Light AIM"</strong> or "<strong>AIM Light</strong>" --or whatever we wind up calling this bad boy. I've had it for a while and it ROCKS. If your mom is on a three year old machine and the new feature-rich AIM Client is grinding her machine to a halt (not our fault!) go download AIM ES here: <a href="http://greenhouse.aol.com/prod.jsp?prod_id=27">http://greenhouse.aol.com/prod.jsp?prod_id=27</a><br /><br />AIM Light has no ads, no VOIP, no file-transfer, and a TINY footprint... in fact, I think it is the lightest IM client you run on your machine. Today AOL moved into our new space in Beverly Hills on Maple Avenue. AOL treats me so well it's absurd...
